The Fifth Family — a mafia PBBG that just rebuilt 29 systems, now at 6,500 players

Hey all. I’ve been building The Fifth Family for a long time now and it’s been live since 29 March 2026. It’s a persistent browser-based mafia RPG — custom PHP 8.3 / MySQL engine, no framework, with Capacitor wrappers for iOS and Android sharing the same account.

We’re at ~6,500 registered accounts, grown mostly by word of mouth. As always, Torn is the king of this genre - but we’ve been making waves & it’s fair to say a lot of our players came from there, unintentionally - but they sit The Fifth Family & Torn side by side in their tabs, that’s something we’re proud of and tells us we’re doing something right for sure. Two of us now also since May: me on the code, Charybdis on content and balance.

I’d rather talk about mechanics than pitch, so here’s what’s actually different about it:

Combat is fully exposed. Every curve is published in-game, live against your own stats:

  • Block = 60 × DEF / (DEF + 4000) — a block cuts damage to 20%
  • Dodge = 60 × AGI / (AGI + 5000) — negates the strike entirely
  • Crit = 60 × DEX / (DEX + 3500)
  • Defence Penetration = STR / 1000, capped at 25%

The deliberate part: block, dodge and crit are continuous curves on your own stat, never compared against your opponent. Every point moves the number, so there are no breakpoints to solve and no wasted investment. All three cap at 60% before family, bloodline and vigilante modifiers stack on top. Only two things in the model are comparative — first strike (Agility advantage, capped 30%) and crit damage (1.3× base, +0.10× per 100 DEX held over the opponent, capping 2.5×). Penetration strips effective Defence for damage only and deliberately doesn’t touch block chance, so stacking STR can never invalidate a defensive build. Resolution order per strike is dodge → block → crit. Twenty rounds, tiebreak on remaining Vitality percentage.

Heat is the risk dial I’m happiest with. Every successful crime builds Heat, 0-100. It raises crime payouts up to 2× at 100 Heat, but cuts success chance by 0.15pp per point and lengthens any jail sentence. Above 90 you’re locked out of crimes entirely. Decays 1 point per 10 minutes, or bribe it off at $500/point. The bit that makes it work: failing a crime resets Heat to zero. You’re climbing toward a doubled payout on a success rate you’re actively degrading, and one bad roll wipes the position. Players argue about the correct turnaround point constantly, which is exactly what I wanted.

Districts are gated by bosses, not levels. Ten districts, 100 crimes, ten per district. Every crime has its own mastery track — 1 to 5, or 1 to 3 in Downtown — worth +2% success each. Mastering all ten in a district is what makes its boss fightable, and beating that boss opens the next district. The chain runs in order, and losing hospitalises you with a 24-hour cooldown before you can try again. The ten bosses drop one exclusive each, climbing the rarity ladder from Common at Rocco Bell all the way to Fifth Family Mythic at The Fifth Seat.

One loot roll for everything. 2% on a standard crime, 5% on a capstone. No separate roll for collection pieces, set pieces or shards — they all share the same table, so nothing is quietly farming itself in the background. There’s a 1% slot on every table that opens the rare loot table instead.

Pets are smuggling couriers. Every pet carries a cargo capacity and a travel-speed modifier. A pigeon is fast and carries almost nothing; a bigger animal hauls the load and is slow. Since smuggling is buy-low-in-one-district, sell-high-in-another across 30 contraband goods with a customs risk that scales on route length and heat, picking the wrong courier for the run is a real mistake.

Heists are push-your-luck with a real walk-away cost. Twenty of them, one unlocking every ten levels, 3 to 7 stages, 8 to 25 Nerve to start. After each stage you cash out or push on. Fail at any point and you lose everything banked that run — and you go to jail, never hospital, with a sentence that scales on how deep you pushed and which district you were in, capped at 180 minutes. The tension isn’t just cash: Mafia Gold is guaranteed only on a full clear, and the loot roll is a 50% chance that also only fires on full completion. Cashing out early keeps your money but forfeits both. Six starts a day, with a 10-minute cooldown that applies however the run ended — walking away safely doesn’t let you skip it.

Careers have an overtime gamble. 100 careers, 20 per family, levels 10 to 200. Five ranks at 10 / 10 / 35 / 85 / 185 shifts; ranks 1-4 each give a permanent passive, Master gives an exclusive item instead. From Rank 2 you can work Overtime — triple cash for double Energy, with a fumble risk that gets you fired from that career for an hour.

Street Intel checks the approach, not the roll. A board of operations refreshing through the day, each offering several approaches, and the approach you pick is checked against its matching combat stat. You can spend Stamina to scout first, which improves your odds — and Recon Accuracy from your Estate, Career and Bloodline makes scouting sharper. Outcomes land in bands and complications shift you down one. It never hospitalises. A plain failure doesn’t even detain you. Only a Disaster jails you, and it will never do both.

The Arena locks your loadout. Seven-day ranked season, up to six pages a day, four real players per page picked near your points total — and your gear freezes the moment you enter. The fifth slot on each page is a named boss carrying an item that exists nowhere else and can’t be traded. Every opponent carries a visible bounty set when the page opens. Top 100 paid at season end. Arena speaks on current game activity levels a fair bit too and not all players play it - we average around ~290-310 participants per week and only Level 20+ players can get involved. We intend to branch out into a division promotion/demote based system, but we need to double our weekly participants first before that’s possible.

Blood Bonds. You can pair with exactly one other player, permanently. The bond climbs a 38-month ladder of shared permanent bonuses. Break it and you both lose everything it earned, and the breaker wears a public “Betrayer” mark.

Builds diverge hard. Seven slots, ten rarity tiers, 30 collectable sets across 210 pieces and ~700+ items total, a Forge that takes items to +150% base stats with falling success rates, plus 100 career paths, 114 Academy courses, 95 recruitable operatives and a 189-node bloodline tree. Two players at the same level look nothing alike.

Also in there: Ten district Crime Vaults, a Chop Shop 175 part system feeding 15 street races, a player-run market and much more (this post would be too long - not that it already isn’t!).

In August we shipped V2 — 29 systems rebuilt or replaced after five months of watching how people actually played. Careers went 8 → 100. Achievements went from 70 flat entries to 224 four-tier lines. Monetisation, since every forum always asks and fairly so: cosmetics, crates, vigilante packs and time savers. Not purely cosmetic - but crates come with criticism in every game but they’re also loved here - especially with the new rarity system that is level based, no one can enter the game and just equip high level gear from crates, they need serious grind.

Genuinely after critique here rather than signups.
